Once you have your shortlist, brief each vendor in advance with your specific scenarios. Give them real data where possible. Tell them you want to see their platform handling your specific workflows, not their standard demo script. Step 5: Reference checks that actually tell you something
Vendor-provided references are the least valuable kind. You are speaking to customers that the vendor has selected specifically because they are likely to give positive feedback. That does not mean these conversations are worthless, but they require sceptical questions. Ask about the things that went wrong, not just the things that went right. Ask what they would do differently. Ask whether the implementation experience matched the pre-sales promises.
Informal references through your network are considerably more valuable. Ask peers in similar businesses whether they have direct experience with the vendors on your shortlist, or whether they can introduce you to someone who has. A candid fifteen-minute conversation with a peer who has no vendor relationship is worth more than an hour with a reference account selected by the vendor.
Prioritise references from businesses at a similar scale in a similar sector. The experience of a global enterprise with a dedicated implementation team is not predictive of your experience as a mid-market retailer using the same platform.
Step 6: Proof of concept on your riskiest assumption
A focused proof of concept is almost always more valuable than extended evaluation. The key word is focused. A POC that tries to validate everything becomes a mini-implementation that costs time and money without improving the quality of the decision.
Identify your single riskiest assumption. This is usually a technical integration (can this platform connect to our legacy ERP in the way we need), a performance characteristic (can it handle our peak traffic with our data volume), or a capability boundary (does this workflow actually work the way they described in the demo). Define clear success criteria before you start, not after, so the outcome is a definitive answer rather than a negotiated interpretation.
Time-box the POC to two to three weeks. If you cannot validate or invalidate your riskiest assumption in that time, either the assumption is too broad or the vendor cannot provide the support needed to run a productive evaluation.

Negotiation leverage comes from a credible willingness to walk away. If you enter commercial negotiation with only one viable option, the vendor knows it and prices accordingly. The entire purpose of maintaining two viable options through to the contract stage is not to run a bidding war. It is to ensure that the pricing and terms you are offered reflect a genuine market comparison rather than the vendor’s assessment of how captured you are.
Communicate to your preferred vendor that you are progressing the commercial process with two options in parallel. Most vendors have encountered this before. It is not adversarial. It is the normal posture of a well-run procurement process, and experienced vendor sales teams will respond to it appropriately.
Common contract traps to watch for
Auto-renewal clauses with narrow cancellation windows are among the most common and most expensive traps. A clause that requires written cancellation ninety days before renewal will catch you at the worst possible time and extend your commitment by twelve months if you miss the window.
Usage-based pricing tied to metrics you do not fully control deserves particular scrutiny. API call volumes, order counts, and data volumes can all scale unpredictably with business growth. Model your realistic growth scenario against the pricing tiers before signing, not after. The headline licence fee is rarely the number that surprises you in year two.
Data portability provisions are critical and frequently overlooked. Understand exactly what it will take to extract your data if you need to change platforms. Some vendors charge extraction fees, impose format limitations, or require professional services engagements for exports beyond a basic CSV. These provisions create switching costs that go well beyond the licence value.
Professional services scope is a consistent source of budget overrun. Rates and general terms are often included in the platform contract, but scope controls are not. If the professional services engagement is unbounded, the cost can escalate dramatically. Negotiate a fixed-scope implementation or cap the professional services liability before signing.
Negotiation strategies that work
Negotiate on total cost of ownership rather than licence fees alone. A vendor who offers you a discount on year-one licence fees while maintaining rigid pricing on professional services, support tiers, and usage-based components may actually be more expensive than a vendor quoting a higher headline figure with more flexibility elsewhere.
Secure data extraction rights explicitly in the contract. The right to export your complete data in a machine-readable format, at no additional cost, with no dependency on the vendor’s professional services, is a reasonable ask that protects your long-term flexibility.
Negotiate an exit clause or meaningful pilot period with defined success criteria. This is particularly important for first-time deployments on a new platform, where the production experience can differ materially from what was demonstrated during evaluation.
Evaluating vendor viability
Financial health and market position
A technically excellent platform from a financially fragile vendor is a significant risk. The mid-market technology sector has seen enough consolidations, acqui-hires, and outright failures in the past decade to make vendor viability a genuine evaluation criterion, not an afterthought.
Look at funding trajectory and burn rate for private companies, customer growth trends, product investment activity (release notes are a useful proxy), and strategic positioning within the vendor’s owner or parent company. A platform that is no longer a growth priority for its parent organisation may deliver diminishing support quality and investment over time even if it is not formally discontinued.
Product roadmap alignment
Request a roadmap briefing and assess how much of the forward development addresses your industry and your specific use cases. A vendor whose roadmap is heavily weighted toward segments you do not compete in is not necessarily a bad choice, but you should enter the relationship with clear eyes about how much of their product investment will be directly relevant to your needs.
Track record on roadmap delivery matters as much as the roadmap itself. Ask reference customers directly: did the capabilities the vendor promised at a similar stage in their relationship actually materialise, and on what timeline?
The ecosystem factor
The availability of implementation partners is often more important than the platform’s native capabilities, because most mid-market businesses will not be implementing without one. A platform with a thin partner ecosystem forces you into a dependency on the vendor’s own professional services, which creates both cost and flexibility risks.
Pre-built integrations with your existing stack reduce both implementation cost and integration risk. Every custom integration is a liability. The depth of documentation and developer resources is a reliable indicator of how seriously the vendor treats their integration surface, which is a proxy for overall product quality.
Conclusion: Better decisions, not perfect decisions
No vendor will meet every requirement perfectly. The goal of a structured evaluation process is not to find a perfect fit.
